Personal brand for B2B: how the founder becomes the main sales channel
Founder-led marketing in practice: how to run a Telegram channel, what to write to convert into leads. Real numbers from personal experience and anti-patterns.

My Telegram channel closes clients better than any advertising budget. Not because there are a lot of subscribers, but because people come already made up their minds. I figure out how it's built founder-led marketing in practice, what to publish and what anti-patterns kill the channel faster than the lack of an audience.
I have been running the channel since 2022. In three years, more than 60% of clients came through it - without cold mailings, without paid channel promotion, without “collaborations”. The numbers in the article are from my practice and from correspondence with about twenty colleagues who are also consciously building a personal brand in B2B.
“Scheduled content” is marketing for the SMM manager, not for the founder. When you publish a post because it’s “Tuesday according to plan,” the reader feels it. The expert channel either writes when there is something to say, or remains silent. Both options are better than “content for show.”
1. Why a personal brand is the cheapest channel in B2B
There are two types of leads. The first one is cold: a person saw the advertisement, clicked through, and left a request. He doesn’t know you, he needs to explain who you are, why he trusts you, how you differ from your competitors. The conversion from such a lead to a deal is on average 10-20% for normal B2B products.
The second type is warm: a person has been reading your channel for three months, saw the cases, saw how you think, saw the mistakes that you admit. When he had a task, he wrote to you. My conversion rate from such a request to a deal is above 55%. At the same time, CAC = 0 ₽, because I write the content myself and it costs nothing except time.
The figure “a personal brand is cheap” does not mean the absence of costs. It's about what the cost of attracting a client through trust is several times lower than the cost of attracting through advertising. On my projects, where I help build founder-led marketing, clients through the founder’s personal channel are 3-8 times cheaper than through Yandex Direct or Target.
2. Founder-led marketing: mechanics with examples
Founder-led marketing - this is when the product is sold not by the sales department, but by the reputation of the founder. The mechanics are simple: you publish an opinion → the reader agrees or argues → the context “this person understands” is formed → when a task appears, the first question is “what does that marketer think?”
Example from practice. One of my clients is the founder of a SaaS marketing automation service. Before working with me, he published press releases about new features once a month. Conversion through content is zero. We reformatted: he started writing about specific mistakes of clients, about how he himself makes decisions about the product, about failures. Four months later - the first client “from the channel” with a check of 240K ₽. After eight months, the channel was consistently producing 2-3 qualified leads per month.
This is not a unique case. The scheme works because brand equity founder in B2B directly converts into trust in the product. Especially if the product is complex and the buyer cannot assess its quality without examination.
3. Choice of platform: Telegram vs LinkedIn vs VC.ru
The choice of platform decides more than half of the result. Write at least perfect posts - if there is no audience there, the channel will not convert.

For most B2B niches in Russia 2025-2026 - Telegram. Reasons: coverage without algorithms (I wrote a post - it was seen by 70% of subscribers, not 10%), the audience sits there all the time, there is no LinkedIn barrier with VPN. LinkedIn makes sense if you work with international clients. VC.ru and Habr - as an addition, good for SEO and one-time coverage, but not as the main personal brand channel.
I checked by TGStat: channels with a live B2B audience (500-2000 subscribers) have an average ERR - 18-35%. This means that for every 1000 views of a post, there are 180-350 real engaged readers. For comparison, Instagram accounts of the same size have 3-8%.
4. What to write: content formats that convert
I analyzed conversion rates by post type over 18 months. Not by likes - by the number of incoming requests after publication. Here's what works:
- Case with numbers - “we reduced the CPL from 1800 rubles to 640 rubles in 6 weeks, that’s how.” Generates the most requests. People see the result and want the same.
- Analysis of the error — yours or a client’s (anonymously). Shows how you think. High engagement because the reader recognizes himself.
- A sharp opinion on a hot topic - not a neutral “there are pros and cons”, but a position. Those who agree - like it, those who don't - remember it. Both options are good.
- "I was asked" post - answer a real question from the correspondence. Shows that you are being contacted, demonstrates the type of requests.
What doesn’t work: holiday greetings, motivational quotes, retelling other people’s articles with the comment “great material,” announcements of your services without context. All this creates the feeling of a “dead” channel, even if the publications are regular.
By storytelling: The best format is “situation → my decision → result → conclusion.” Four parts, each specific. Without “we had a difficult situation.” “In March, the client came with a CPL of 3,200 ₽ and the task of reducing it by half in a quarter.”
5. Tonality: how not to become a corporate talking robot
The main thing that kills the expert channel is the attempt to “look professional.” This is expressed in the disappearance of the first person, the appearance of the phrases “our team”, “we are convinced”, “within the framework of our approach”. The reader subscribes to Daniil Pustovalov, and not to the “team of specialists.”
A tone that converts: direct, with a position, with personal experience in specific numbers. He admits “I was wrong”, “I’m still not sure”, “I think this is wrong, but here are the arguments for it”. Such posts are read because you can feel a living person behind them.
Specific test: take the latest post from your channel and answer the question: could a competitor with a different name have written the same text? If yes, the post does not work for your personal brand, it is faceless. A good post is yours alone, it’s about your specific project, your specific mistake, your specific figure.
6. Measuring the result: what metrics are important
Looking at follower numbers is a vanity metric. It says nothing about the quality of the audience and conversion. I monitor three things:
- ERR by TGStat — the ratio of involvement to coverage. The norm for a live expert channel is 15-25%. If below 10%, the audience is either non-targeted or “dead” subscribers.
- Incoming requests per month — direct counter: how many new people wrote “I found out about you from the channel.” This is the main KPI.
- Conversion request → deal — I consider separately for “channel” clients vs. clients from other sources. If the gap is less than 20%, there is something wrong with the quality of the channel’s audience.
Posting frequency is not a metric. I publish 3-4 times a week, but I know channels that publish once every two weeks, which convert better because every post is an event. Regularity is more important than frequency, content is more important than regularity.
7. Antipatterns: 5 ways to kill your personal brand
1. Sell in every post. As soon as the channel turns into “advertising your services through one post,” unsubscribes go faster than new ones arrive. The ratio I keep is: 1 commercial post for 8-10 expert ones.
2. Generalize instead of specific. “We reduced the CPL” instead of “we reduced the CPL from 1800 to 640 rubles in 6 weeks on an online education project.” The second option converts. The first is a no, because it does not give the reader a point of identification.
3. Transfer the management of the channel to the SMM manager. I've seen this on three client projects. The manager writes “on behalf of” the founder, and this is always read. No personal experience, no specific figures from practice, no real opinion. The channel loses conversion completely - there are still outreaches without leads.
4. Avoid controversial topics. The "neutral" position is invisibility. There are enough people on Telegram even without you who “see the pros and cons.” If you have an opinion, express it. If not, this is a problem of expertise, not content strategy.
5. Chase coverage through viral topics. A post about “ChatGPT will kill marketers” will gain views. It will not bring clients, because people not from your target audience will subscribe to it. Then they will pull ERR down and remain silent on posts that are relevant to you.
8. What to do right now
If there is no channel yet, open and write the first post not about “I decided to start a channel,” but about a specific situation from the last week of work. One case, one figure, one conclusion.
If the channel exists, but does not convert, calculate ERR using TGStat and look at the last ten posts: how many of them are specifics with numbers, how many are generalizations? If less than half are specific, this is a problem.
Founder-led marketing is not about a “personal brand” as an end in itself. This is about the fact that a founder with a live channel closes clients cheaper and faster than the same amount in advertising. Not because he is a “star”, but because brand equity is converted into trust, and trust into transactions without three warm-up stages.
