Every couple of weeks they bring me a lead magnet and ask why it’s not working. I open it - a 60-page PDF guide, “a complete guide to SMM”, downloaded 800 times in a quarter, zero applications. The lead magnet is not broken. He's just not a lead magnet. This is a free book that a person puts in a “read later” folder and never returns.

Over the course of 9 years in digital, I have collected probably a hundred different freebies in exchange for a contact. Half of them worked. And the failure is almost always in one place - they confuse “to provide more benefits” with “to solve one problem faster.” This article is not about “what is a lead magnet.” This is about which 9 formats actually generate applications in 2026, how B2B differs from B2C, and why subscription and sales are two different metrics that cannot be combined into one.

I’ll reveal my cards right away: the conversion numbers below are ranges from my projects and correspondence with colleagues, not laboratory constants. It may be different in your niche. But the order of magnitude remains the same.

A lead magnet is not about “more value for free.” This is the smallest useful result that a person gets in five minutes and without you. If you have to read 80 pages to get the result, you gave homework, not a magnet.

1. One narrow task in five minutes, not a guide for everything

The main dividing line between a working lead magnet and a dead one is the amount of work you put on the person. The 80-page guide puts everything on it: read, understand, apply. The calculator does not shift anything - I entered three numbers and received an answer. Guess which of the two people will then open your letter.

I'm running a simple test. The lead magnet should cover exactly one pain point and provide tangible results before the kettle boils. The “advertising launch checklist” is not one task, it’s twenty. “A calculator that will tell you whether you have enough budget for the test” - one. The narrower the task, the higher the download conversion and the chance that a person will actually achieve the result and remember you.

A paradox that few people accept: the less you give, the better it works. A single table template beats a “base of 50 templates.” Because 50 templates are work again: choose, sort out, implement. But no one wants to implement it, everyone wants the result.

2. Nine formats and who they suit

I will analyze nine working formats. Let’s be honest: “working” does not mean “universal”. A calculator that works in B2B may not work at all in impulse B2C, and vice versa. Therefore, below is not a rating, but a map: who gets what.

  1. Calculator. Calculates the budget, payback, size, dose - anything with an output number. The strongest format I have. Solves the problem instantly, feels like a tool, not like advertising.
  2. Template. Ready table, contract structure, landing page skeleton. A person saves an hour of work right now. It is especially strong in B2B, where employee time costs money.
  3. Checklist. Cheap to assemble, cheap to download. It converts into subscriptions perfectly, but hardly moves into sales. Good as an entry point, bad as a single magnet.
  4. Mini-audit. A person leaves data and receives an analysis of his situation. Expensive to maintain, but requests from it are the hottest. My favorite format is at the bottom of the funnel.
  5. Selection or base. “30 verified contractors”, “list of exchanges with conditions”. Powered by trust and search economies. Works well in both B2B and B2C.
  6. Access to a private channel or chat. Not a file, but a place. The person signs up and remains in your field for months. On COLIZEUM and NEMIFIST this gave the longest contact retention.
  7. Demo or trial. A classic for product and SaaS. A man touches with his hands what he is going to buy. Sales conversion is high, but the barrier to entry is high.
  8. Recording of the webinar. Useful when a topic requires an hour of explanation. It heats well, but only a few look to the end - put it in the funnel.
  9. Calculation or estimate for a case. A person describes a task and gets an estimate of “how much and for how much.” Almost a sale. The closest format to money after a mini-audit.

3. What goes into B2B and what goes into B2C

These are different planets. In B2C, a person makes a decision for himself and in a minute. He is driven by curiosity, speed, fun. Quiz “what is your skin type”, a selection of “30 places in the city”, access to a chat with the movement. The barrier should be zero - you entered your email and gained access. The lighter the better.

In B2B, decisions are made for the company, and there is risk behind it. It is important for a person not to have fun, and not to screw up in front of his superiors. Therefore, in B2B they take an estimate, a mini-audit, a contract template, a payback calculation - something that can be shown at a planning meeting as an argument. A B2B lead is ready to leave his work email and position in exchange for serious benefits. B2C will run away from this form.

On B2B lead generation I almost always put a mini-audit or calculation under the case. There are fewer applications, but each one is worth its weight in gold. In B2C, on the contrary, I drive the volume through a calculator and quiz - I discussed quiz mechanics in detail in article about quiz landings. The logic is simple: I optimize B2B for the quality of the lead, B2C for the cost of the lead.

4. Conversion to subscription and conversion to sale are two different things.

The most expensive mistake in the topic of lead magnets: they measure a subscription and wait for a sale. These are two different events on two different floors of the funnel, and a good indicator on one doesn’t tell you anything about the other.

Conversion to subscription - how many people left a contact for the lead magnet. Here the checklist and closed channel are kings: 15–25% is not uncommon. Sales conversion - how many of those who signed up ended up paying. And here the checklist falls to almost zero, and the mini-audit and calculation take off, although the subscription collection is twice as bad.

I’ve seen it dozens of times: the base grows by a thousand contacts per month, the founder is happy, and the revenue is worth it. Because all traffic enters through the lightweight top-level magnet and gets stuck there. There is no second step. A lead magnet that converts well into subscriptions and doesn't drive sales is not a bad lead magnet. This is half the system. The second half - the magnet closer to the money - was simply not done.

5. Lead magnet for funnel stage

One magnet does not work for everything, because a cold person and a hot person have different questions. It’s too early to show the cold one an estimate, and it’s too late to give the hot one an entertaining quiz. Therefore, I lay out the magnets on three floors of the funnel. Most businesses that come to me only have a TOFU magnet. They collected a checklist, put it on the site and are surprised that they don’t buy traffic. And he shouldn’t buy on this floor - it’s too early for him. You add MOFU and BOFU - and the same traffic starts to reach money. 6. How to collect a lead magnet in an evening using AI

In 2026, it is no longer a two-week project with a contractor. I assemble half the formats from the table myself in the evening. Not because I'm a genius, but because AI takes out the boring part.

Calculator: you describe the AI calculation logic and the required fields, it provides the ready-made widget code. Half an hour to assemble, an hour to check the formulas on your real numbers - and the magnet is ready. Template: AI makes the structure of the table and formulas, you refine it to fit your niche. Checklist and selection: AI drafts in twenty minutes, then your job is to throw out what you made up and leave only what you checked with your own hands.

One nuance that breaks everything. AI will write an 80-page guide the fastest - and this is exactly the format that you don’t need to do. The temptation is great: in an hour you can get a thick, beautiful PDF and proudly call it a lead magnet. Don't be fooled. The ease of generation does not equal the value of the result. It’s better to put together a narrow calculator in the same hour that someone will actually open.

7. How to measure - not downloads, but applications to the funnel

Downloads are the most misleading number on the topic. 2000 downloads looks like a success on the report and means absolutely nothing to revenue. I measure a lead magnet by one link: how many applications it brought into the funnel and how many of them reached the sale.

Simple arithmetic. Lead magnet A: 2000 downloads, of which 3 applications. Lead magnet B: 200 downloads, of which 14 applications. According to the download report, A wins with a crushing score. For the money, B is almost five times better. If you boast about downloads, you are measuring the wrong thing.

Therefore, connect the lead magnet with end-to-end analytics: UTM for the source, an application in CRM with a note indicating which magnet the person came from, and then whether they reached payment. Collect not one magnet, but three: at the top of the funnel to catch cold traffic, in the middle to warm it up, at the bottom to push for a purchase. Measure applications, not downloads. And don’t confuse subscription with sales – these are different metrics on different floors.
