How can a startup or freelancer find their first clients without spending money on advertising? Sequence: TG outreach, LinkedIn, partnerships, organics. Conversions and timing from practice.

The first 100 clients do not come from advertising. I've seen this pattern in more than 10 startups - startups, freelancers, small agencies. Those who start with a target and context burn the budget for an audience that does not yet understand why they need this product. Those who start with personal contact close their first deals in 2-3 weeks.

My first 20 consulting clients came through TG outreach. I sent 165 personalized messages in the first three weeks, received 20 responses (12% response rate), conducted 11 discovery calls and closed 8 clients. The cost of attraction is 0 ₽. Time costs - about 40 hours for the entire process, including writing scripts and CRM management. Below is how it works systemically, not only in my case.

The first 100 clients are not about marketing. This is about manually selling an idea personally to everyone.

1. Why advertising doesn’t work at the start

Advertising scales well the demand that already exists. At the start, there are none of the necessary conditions: no social proof, no accurate understanding of ICP, no proven offer, no data for optimization. CPL in cold advertising without these components is usually 3000-8000 RUB with a conversion of 0.5-1.5%. For a product without cases and without reputation, this means paying 5000+ ₽ for a lead who will still say “tell us about the cases.”

Advertising requires you to know your audience well enough to write an ad that converts. At the start, this knowledge is not available. Outreach, networking and partnerships provide this knowledge for free - through live conversations with potential clients. Every refusal in outreach explains why, every lead shows what catches you. Target does not provide such feedback.

I'm not saying that advertising is not needed at all. I say that it is needed after the 50-100 clients mark, when you have specific cases, an understandable ICP and an offer that has already worked manually. Before that, it’s money down the drain.

2. TG outreach: script, targeting and conversion

TG outreach works for one reason: the recipient sees the message within an hour, there are no platform-level spam filters, and good personalized text is read in 10 seconds. But most people do it wrong - template-based, without personalization, with a heavy CTA.

The message structure that gave me a 12% response rate:

  • Line 1 is the context anchor. How do you know the recipient or why are you writing to him? Specifically: “Saw your post about X”, “Subscribed to your channel for N months”, “Found you in chat Y”.
  • Lines 2-3 are a specific observation. What did you notice about their product, content or situation. Not “cool work”, but “you have a form on your website with 7 fields - this usually cuts the conversion rate by 1.5-2 times.”
  • Line 4 - value-prop. What exactly are you doing and what is the measurable result. Not “I help with marketing,” but “I reduce CPL by 20-35% by optimizing the funnel.”
  • Line 5 is a zero-barrier CTA. “I can give you an example of what it looks like for a similar project” works better than “let’s call.”

Where to look for contacts: Telegram chats of your niche (for B2B services - chats of founders, marketers, products), LinkedIn by position and industry, comments from VC.ru and Cossa. Important: each contact must be personalized - a template mailing to 500 people will give 1-2%, not 12%.

3. LinkedIn and niche communities

LinkedIn is undervalued for the Russian market. Yes, the audience is smaller than in TG, and not everyone actively maintains profiles. But those who lead are often decision makers: directors, founders, Head of. My response rate in LinkedIn InMail was lower than TG - about 6-8% - but the conversion from response to client is higher, because the person already has a professional context.

Niche communities work differently. This is not outreach, but presence. Select 3-5 chats or forums where your audience hangs out. Answer questions specifically, with numbers, without sales. Share cases. After 4-6 weeks of regular participation, people begin to write themselves. These are already warm leads - the conversion from such an appeal to a client is 30-50% versus 10-15% for cold outreach.

4. Partnerships and co-marketing

One good partner can replace 200 cold messages. The logic is simple: the partner passes you on to his warm audience, who already trusts him. Conversion from a partner lead is 20-35%, versus 1-2% for cold outreach.

How to look for partners: look for those who work with the same audience, but solve a different problem. If you are setting up CRM integrations, your partners are traffic agencies, landing page developers, and sales consultants. Write to them directly with a specific offer: “I lead clients from e-com. If you have requests for CRM, I’m ready to pay 10% from each closed client or exchange mutual recommendations.”

The format can be complicated to co-marketing: a joint article, webinar or checklist. Such materials give both partners leads, and they are easier to offer - there is no feeling of “I’m selling you to my audience.” 2-3 active partners at the start are enough. It makes sense to scale up to 10+ later when you have something to offer in return.

5. Content as a tool of attraction

“Organic growth” through content works, but it’s slow. The first incoming content appears 4-8 weeks after the start of regular publications. This is not a channel for the first 20 clients, this is a channel for clients from the 50th to the 100th and beyond.

What works: specific cases with numbers. “How we reduced CPL from 2400 RUB to 980 RUB in 6 weeks” will attract attention better than “lead generation guide”. The reader sees himself in the situation, understands the mechanics and writes himself. Abstract guides do not give such an effect.

Effectiveness formats for B2B services: TG channel with short cases (works fastest), LinkedIn posts with practical observations, long blog articles for SEO traffic (long, but gives a constant flow). It’s better to have three formats at the same time, but if you don’t have enough resources, start with TG.

6. Referral program

A referral client closes 3-4 times faster than a cold one. CAC = 0 ₽ or close to zero. The level of trust from the first contact is the same as the third call in a regular cycle. But the program only works if you already have a base of satisfied customers.

Launch your referral program at around 20-30 clients. The mechanics are simple: write to each client personally and ask them to name 2-3 people who could benefit from what you do. Offer a clear motivation - a 10-15% discount for the next month or a month of free service for each closed referral. You don’t need a separate dashboard or referral links at the start - simple accounting in the table is enough.

An important point: asking for referrals from clients who have been working with you for less than 30 days is too early. They need time to see the results. The best time to ask is immediately after the first positive result, which you can show in numbers.

7. Timeline: 100 clients in 90 days

Realistic weekly breakdown for a startup or freelancer with a clear ICP:

Weeks 1-2. Create an ICP and a list of 200 contacts. Launch TG outreach to the first 50. Goal: 5-7 responses, 2-3 discovery calls, 1-2 first clients.

Weeks 3-4. Continue outreach (50 more contacts). Appear in 3-5 niche communities. Enter into the first partnership negotiations. Target: clients 3-10.

Weeks 5-8. Active partnerships - the first joint materials or mutual recommendations. Regular content: 1-2 posts per week with cases. Outreach continues, but is no longer 100% focused. Target: clients 10-35.

Weeks 9-12. Launch of a referral program based on 20+ clients. Incoming from content and communities. Second round of partnership negotiations. Target: 35-100 clients.

This is not a “viral launch” or a case about luck. This is manual work on each channel in the correct sequence.

Bottom line

It’s not advertising that brings the first clients – personal contact and recommendations. It's not because the advertising is bad. This is because advertising requires data that you don’t have at the start. TG outreach, niche communities and partnerships provide this data for free and at the same time bring the first clients.

Consistency matters. Outreach is the first. Partnerships are the second. Content and referrals are the third and fourth. Trying to launch everything at the same time usually ends with not a single channel being brought to fruition.
