Marketing a fitness studio and sports club 2026: local traffic and retention
How fitness studios can attract clients in 2026 without draining their budget: Yandex Maps, Avito, geotargeting, loyalty programs and retention tools with real metrics and practical examples.

Fitness is a local niche with a separate logic. Most marketers come here with the same tools as in e-com or services, and receive a CPL of 1,500 ₽ with a LTV of a monthly client of 8,000 ₽. The math hasn't added up since the first month.
I worked as CMO of the EZ KATKA network, which reached 19 arenas and a base of 120 thousand clients; The turnover of the entire network for 2024 amounted to 124 million rubles. At COLIZEUM he led the SMM of a large network of e-sports arenas. This is the experience of network business and local sites, and not a measurement of the fitness studio market.
A fitness studio loses 40–60% of new clients not because of poor service. It loses because there is no retention system. Attracting a person for 1,500 rubles so that he comes three times and disappears is not a marketing problem. This is an operating hole.
1. Why fitness marketing doesn’t work like it does in other local niches
In a restaurant or hairdressing salon, the client returns as needed. If you're hungry, you come. When my hair grew, I cut my hair. In fitness, motivation is external and unstable. The man bought a subscription on a wave of determination. After three weeks, his determination ran out, he missed a week, felt guilty, and stopped going so as not to feel guilty. That's it, the client is lost.
The second factor is the billing cycle. A monthly subscription creates a monthly failure point. The client makes a new decision every month “to renew or not.” There is no such solution in a restaurant - every trip there is separate. In fitness, 12 times a year the client votes with a ruble on whether he stays with you or not.
The third is seasonality with three peaks (January, March, September) and deep anti-peaks in the summer. Most clubs spend their budget evenly and receive expensive traffic in January, when the CPL is at its highest due to competition, and empty halls in July, when it was necessary to retain, not attract. The budget should move with demand, and not stand flat.

2. Local traffic: geoservices, Direct and VK Ads - real CPL for each channel
For local businesses, it is worth comparing Maps, search and advertising based on one metric: the cost of an actual visit or sale. Organic presence in Maps does not mean zero cost of working with the card and reviews; the exact CPL ratio depends on the city and site.
Direct in fitness works on search - queries “gym [district]”, “fitness near [metro]”. YAN for fitness almost doesn’t work: the audience is too wide, the conversion is too low, the CPL is too high. Of the Direct budget, 70–80% should go to search, the rest should be retargeting for site visitors.
VK Ads with a geo-radius of 2–3 km gives a good price per impression, but the conversion is lower - people are not in search mode, advertising interrupts and does not respond. The best format is a video with a tour of the gym plus an offer for the first visit (trial training or weekly subscription for 500 ₽). CPL 500–900 ₽ is realistic with high-quality creativity.
| Channel | CPL (RUB) | Conversion | Budget/month | Demand type |
|---|---|---|---|---|
| Ya.Karty (organic) | 0–400 ₽ | High | 0 ₽ | Hot (looking for a room right now) |
| Ya.Karty (paid Business) | 200–600 ₽ | High | 5 000–15 000 ₽ | Hot |
| 2GIS (organic) | 0–300 ₽ | High | 0 ₽ | Hot |
| Yandex Direct (search) | 600–1 800 ₽ | Average | 15 000–60 000 ₽ | Hot |
| VK Ads (geo 2–3 km) | 500–900 ₽ | Below average | 10 000–30 000 ₽ | Cold (interrupt) |
| Referral channel | 200–800 ₽ (additional service) | Very high | 0 ₽ (+ cost of services) | Warm (recommendation) |
3. Yandex.Maps and 2GIS for a fitness studio: card, reviews, paid promotion
A detailed analysis of working with geoservices is available in separate article about Y.Maps and 2GIS for business. Here are the specifics for fitness.
The photo is not of the interior in an empty gym, but of equipment and people in the process of training. Minimum 15 photos: racks with barbells, cardio zone, locker rooms, group room during class. People in the frame convert better than an empty room - this is how social proof works at the photography level.
A schedule with prices right on the card is a must. A person does not want to call to find out how much a month costs. Every step to information is a loss of conversion. The card should contain: type of subscription, prices, opening hours, trainers (if there is a specialist section).
Reviews and responses to them influence how the local business card looks. COLIZEUM's presentation lists 1,100 reviews on Yandex.Maps across the network. For a specific point, it is worth separately tracking the number of new reviews, rating and response rate.
Paid promotion in Yandex.Business for fitness - 5,000–15,000 ₽/month per studio. In competitive areas of Moscow up to 25,000 ₽. It makes sense to launch only after the rating is 4.4+ and the card is full - otherwise the money goes to impressions that do not convert.
4. How to build a referral program in fitness without discounts on subscriptions
A discount on a subscription is the worst referral mechanic. Firstly, you reduce the cost of the product in the eyes of both the referral and the person who brought you. Secondly, you create the expectation: “if you try, you can buy it cheaper.” Thirdly, the margin falls despite the fact that the referral channel should be the cheapest.
What works instead: the referring client receives a free personal session (cost price for the studio is 300–600 rubles) or a month of access to group classes as a gift with the next subscription. Referral - additional freezing for 2 weeks or a trial week for 300–500 RUB instead of the full price. No one's perceived value of the product decreases.
Mathematics: attraction via Direct - 600–1,800 ₽. The cost of a personal session for the person who brought you is 300–600 rubles. A referral is more profitable even in the worst case scenario. Plus, a referral client comes with a recommendation and converts into long-term traffic much better than cold traffic. I saw the difference in retention rate: 65% for referrals versus 38% for clients from Direct over a 6-month horizon.
Launch mechanics: when paying for the next subscription, the administrator asks “is there anyone who might like us?” and gives you a personalized promotional code. No complex IT solutions - Google Sheets with codes are enough for the first time.

5. Retention system: 4-step program for newcomer adaptation in the first 60 days
To evaluate the adaptation of newcomers, compare the cohorts before and after the launch of the program: the share of repeat visits, revenue and churn over the same period. For EZ KATKA there are no such cohort data in the available materials.
Day 1 - call or TG message after the first training session. Not a sale, not “how are you?” for show. Specific question: “What did you like most and what was unusual?” The person feels that he has been noticed. The conversion to a repeat visit after such contact is 20–25% higher than without it.
Day 7 - check-in in CRM. If the client has not come even once since the first training session, an automatic message: “We know that the first two weeks are the most difficult - how can we help?” No discount, no pressure. Just presence.
Day 21 - personal invitation to a specific group lesson. Not “we have group classes,” but “on Wednesday at 19:00 there will be a functional training session, led by Anton, I think you’ll like it.” Personalization converts, generalization does not.
Day 45 - offer for the next period until the current subscription expires. A person should not miss training because the subscription has expired and he did not have time to renew. A proactive reminder 15 days in advance with benefits for early renewal (freezing, additional service) reduces churn during the transition between periods by 30–40%.

6. Seasonal marketing calendar for a fitness club
January is the highest demand and highest CPL. All studios are increasing their budgets at the same time, the auction in Direct is overheated. Strategy: don’t chase CPL, work for recognition through geoservices and content. The main offer is a trial week for a symbolic amount, and not a discount on a subscription. There are a lot of people, they choose carefully - the card on the Maps must be perfect.
March is the best month for fitness. Demand is high, competition in advertising is 20–30% lower than in January, people are still motivated after the winter. Launch new formats (online training, split programs, nutritionist in the club), update the price list, focus on annual subscriptions. Conversion from trial to annual membership is higher in March than in any other month.
September is the third peak. People are back from vacation and want to “start over.” A good time for partner mechanics: with neighboring businesses (health food cafes, sports nutrition stores), for the club’s TG channel, for a referral campaign among existing clients.
June–August is anti-peak. Reduce the acquisition budget by 40–60%. Focus: retention of existing ones through summer formats (open outdoor training, special program “summer in 8 weeks”), working with reviews, updating the card. There is no need to chase new traffic when it is historically cold - it is better to retain those who exist.
7. Unit economics of fitness: LTV, CAC and Payback Period by segments
The main mistake is to calculate CAC without taking into account the type of subscription. A client with an annual subscription and a client with a monthly subscription are different units with different mathematics. Paying the same CPL for both segments is losing money.
| Segment | Wed. check (₽) | LTV (₽) | Max. CAC (₽) | Payback Period |
|---|---|---|---|---|
| Annual subscription | 18 000–36 000 | 36 000–90 000 | ≤ 3 000–6 000 | 1–2 months |
| Monthly subscription | 2 500–4 500 | 7 500–27 000 | ≤ 800–1 500 | 2–4 months |
| One-time visits | 400–800 | 800–1 500 | ≤ 200–400 | Not targeted |
| Personal training | 2,000–5,000/session | 60 000–200 000 | ≤ 5 000–15 000 | 1 month |
A direct conclusion follows from this table: one-time visits are not the target segment for paid traffic. CPL in Direct, even 600 ₽ with an LTV of 1,200 ₽ and a margin of 40%, does not pay off. Either don’t run ads on first-timers at all, or convert them into a subscription on the first visit - there is no other option.

8. Checklist for a fitness studio marketer: 15 growth points with benchmarks
Below is the minimum I check when auditing any fitness studio. Most studios don't even close half of them.
Geoservices and reputation: Y.Maps card is 100% complete (photos, prices, schedule) - rating 4.4+; there is a system for collecting feedback (not “ask the administrator” - but an automatic trigger); the 2GIS card is completed and current; all negative reviews over the past 6 months have been answered.
Paid traffic: Direct works only for search, YAN is disabled or limited; CPL from Direct is below 1/3 LTV of the target segment; VK Ads launches only with video format; There is retargeting for website visitors with a window of 14–30 days.
Retention: there is a 4-point chain of adaptation for a newcomer in the first 60 days; the client receives a renewal reminder 15 days before the end of the subscription; there is segmentation in CRM: new, active, dormant, lost; for those sleeping (haven't visited for 30+ days) there is an automatic message with reactivation.
Economy: LTV is calculated by segment separately; CAC does not exceed 1/3 of the first payment; the referral program is launched and the conversion of referrals is measured; the marketing budget varies depending on the season (not uniform).
TG channel: if the customer base is 200+ people, there is a closed TG channel for club notifications, promotional codes and announcements. It's cheaper than email and works without algorithms.
I understand communities and community marketing in more detail in separate material about community marketing.
Conclusion
Fitness is not a niche where “run an ad and look at the CPL” works. Here, CAC makes sense only in conjunction with LTV, and LTV only with a working retention system. Geoservices give the best CPL of all channels and work passively once configured. The referral program without discounts is cheaper than Direct in terms of the cost of attraction. And the 4-step onboarding of a newbie reduces churn by half - without changes to the product itself.
