Selling SaaS in Russia in 2026 means working without LinkedIn, without Google Ads, without the usual Western lead generation tools. But there is Telegram, which works better in B2B than email outreach has ever worked in Europe. I analyze what really works and what is a copy of Western guides that does not take root in Russia.

I worked with several B2B SaaS products on the Russian market - from HR tools to analytical platforms. The transaction cycle ranges from 45 to 240 days, the average bill is from 80,000 to 2 million rubles/year. These numbers radically change the logic of marketing compared to B2C.

B2B SaaS in Russia is not “building a funnel”, but “building relationships with 50 decision-makers in the right companies.” Marketing here is closer to intelligence than to advertising.

1. ICP is the foundation without which everything else does not work.

Ideal Customer Profile is not a “medium-sized company in Russia.” These are specifics: industry (retail/manufacturing/services), size (50-200 employees), decision maker (marketing director/CTO/owner), purchase trigger (scaling/problem with the current solution/change of regulator). Without this detail, all marketing messages turn into “our product is suitable for everyone” - that is, for no one.

Custdev interviews with 10-15 current clients reveal more than any market analysis. Ask: what was the last straw before the purchase, how they looked for a solution, who else was considered, what convinced them to choose you. The answers will indicate real triggers and competitors - not the ones you thought about.

2. What channels work in Russian B2B SaaS

3. Telegram outreach: a tool that does not exist in the West

In Russian B2B, Telegram has become the main channel of professional communication. Decision makers read industry channels, participate in chats by profession, and are available for direct contact. This is a unique situation - this is not the case in most Western markets.

Outreach scheme: parsing participants in industry chats (TGStat, manual analysis) → filtering by profile → personalized message of 3-5 sentences. Key principle: Don't sell in the first message. The goal is to schedule a call for 20 minutes, not to close the deal. An example of a working message: “Hi [name], I saw you in the chat [name]. We helped [similar company] reduce time on [task] from X to Y. Relevant? We can talk on the phone for 15 minutes.”

Conversion in response with proper personalization is 8-15%. Of those who responded to the demo - 30-50%. Limitation: scale. 20-50 messages per day is the maximum without the risk of account ban. With a CPL of 500-2,000 ₽, this is one of the most effective B2B channels on the Russian market.

4. Funnel and CRM: without this there is no controllability

B2B SaaS with a transaction cycle of 60-180 days without CRM means hundreds of thousands of rubles in lost leads. The manager “remembers” 15-20 contacts, CRM - 500+. For a team of up to 5 people - amoCRM or Bitrix24. For complex processes with customization - Bitrix24.

Standard stages of the B2B SaaS funnel: lead → MQL (marketing qualification) → SQL (sales qualification) → demo → CP/pilot → negotiations → closing. Conversion metrics between stages are required. If MQL→SQL falls below 20%, there is a problem with lead quality (marketing). If SQL→Demo is below 60%, the problem is in the processing speed or script (sales).

5. Metrics that show the real picture

MRR (Monthly Recurring Revenue) and its dynamics are the main indicator of SaaS health. Churn Rate: the norm for B2B SaaS in Russia is 1-3% per month, above 5% is a signal of problems with the product or onboarding. NPS: survey of all customers once a quarter, goal is above 30.

CAC/LTV: count by channel separately, do not average. CAC from Direct may be 80,000 rubles, but if the LTV of this segment is 500,000 rubles, that’s normal. Set up attribution in B2B via UTM tags and the “Source” field in CRM. First touch and last touch are two different things when there are 8-15 touchpoints in the transaction cycle. Set up both reports and analyze which channel “starts” transactions and which one “closes”.

6. Three mistakes that are killing B2B SaaS marketing

1. Copying Western tactics without adaptation. Cold email works worse in Russia than in the USA - the culture is different. No LinkedIn. Product Hunt does not have a Russian audience. Adapt to reality: TG outreach, Habr, industry chats, professional forums.

2. Marketing without product marketing. Leads have arrived, but the conversion to purchase is low - which means the problem is not in attraction, but in the value proposition and onboarding. A marketer without product understanding generates irrelevant leads that frustrate salespeople. Marketing and product need to be in the same room.

3. Launching too many channels at once. Three channels with 100% effort is better than 10 channels with 30%. A B2B SaaS with a team of less than 5 people in marketing physically cannot efficiently manage more than 2-3 channels. Pick the ones where your ICP actually spends time and go deep there.

7. Summary

Russian B2B SaaS marketing in 2026 is Yandex Direct + Telegram outreach + content for SEO + partners, as soon as the product is mature. All this works only with a clear ICP and a normally configured CRM. Without measurement there is no management - CAC, LTV, Churn, MQL/SQL conversion are required from day one.
