EdTech marketing in Russia 2026: funnel, CPL by niche and unit-economics of online schools

EdTech in the Russian Federation - 120B+ ₽ market with a 6-step funnel, where most schools optimize for leads, not payments. CPL by niche: IT courses 1,500-5,000 RUR, marketing 800-2,500 RUR, languages ​​600-2,000 RUR. EdTech in Russia is one of the few markets where COVID has brought sustainable long-term growth: +35% to the volume of online learning for 2020-2021, and the market has not rolled back. In 2026 this is 120B+ ₽ per year. But the marketing models of most players are still from 2019.

I worked with EdTech projects in several formats: marketing IT courses (2 projects), language schools (1 project), professional additional. education (2 projects). The total performance budget for 2024-2025 is about 12M ₽. Below are the numbers from there, not from industry reports.

The main mistake of EdTech marketing: optimizing for CPL (lead), and not for CPA (payment). Leads are cheap - conversion is poor. This is not a traffic problem, this is a funnel problem.

1. EdTech funnel: how it works and where it breaks down

Standard EdTech funnel: advertising → landing → registration (lead) → free webinar → sales part → payment → onboarding. This is 6-7 steps. Each one has losses.

Typical conversions by stages: click → registration 15-25%, registration → arrival to the webinar (show rate) 35-55%, webinar → payment 3-7%. The final conversion from click to payment is 0.5-3.5%. With a CPL of 1,500 ₽ and a conversion to payment of 5%, the CPA comes out to 30,000 ₽. This is important to understand before launching.

Where the funnel most often breaks down: low show rate (they register, they don’t come to the webinar), weak selling part of the webinar, lack of follow-up after. Of the three EdTech projects that I audited in 2024-2025, two had a show rate below 25% - this means that three-quarters of the purchased leads simply did not watch the webinar.

Retargeting is the most underrated channel in EdTech. The user registered, watched the webinar, but did not buy - this is not a lost lead. This is a person who already trusts the brand. My retargeting CPA was 2-4 times lower than the first touch CPA. For IT courses, the CPL of the first touch was 3,200 ₽, CPA 41,000 ₽. Retargeting gave a CPA of 12,000-18,000 rubles.

ROAS 3-6x is the norm for EdTech with the right unit-economics. Below 2x - advertising does not pay off, above 8x - either a very powerful organic channel or an underestimated budget. About ROAS calculation formulas - separate analysis.

4. Analytics: how to set up tracking throughout the entire funnel

In EdTech, there are three main tracking points: registration for the webinar (or lead form), the fact of attending the webinar, and payment. Without three points in Y.Metrica, it is impossible to understand at what step the funnel loses people.

Composite goals in Yandex Metrica: the “registration” goal is the URL of the confirmation page or the dataLayer event, the “attend webinar” goal is the URL to start the broadcast or an event in the webinar platform system, the “payment” goal is the success-page URL or an event with a value in the dataLayer. Offline conversions via Ya.Metrica API - required if sales are closed through managers or CRM. Scheme: registration → lead in amoCRM → when paying webhook → Ya.Metrica API → Yandex Direct sees real payments and optimizes the auto strategy for them, not for leads. This reduces CPA by 20-40% for the same budget.

5. Installment as a conversion tool

The fastest way to increase CR in EdTech is to add installment plans. Not a discount, but an installment plan. Psychologically: a course for 59,900 ₽ and a course for 4,990 ₽/month are different products for the same audience.

On one of the IT projects, CR from lead to payment increased from 4.2% to 7.8% only after adding installment plans to the offer. The average bill has not changed, the cost of installments (bank commission) is about 5% of the amount. With an ROAS of 4x, this is fully paid for by the increase in conversion.

In advertising: always put installment plans in the headline. “Course for 4,990 ₽/month” in the title vs “Development course” - the CTR of the first option is 15-30% higher according to measurements on two campaigns.

6. LTV in EdTech and why most people think wrong

LTV in EdTech is not equal to the cost of a first course. If a school sells modular programs or a line of courses, LTV is the sum of all purchases over the customer's lifetime.

Normal LTV/CAC for EdTech is 3-5x. Below 2.5x - unit-economics does not work at any scaling. Payback period - 2-4 months with a good funnel.

The main mistake: not counting churn after the first module. I've seen projects with CR 6% and LTV/CAC 4x on paper - and churn 55% after the first module. The actual LTV turned out to be 2 times lower than the calculated one. More information about benchmarks LTV/CAC in different niches.

7. Common EdTech Marketing Mistakes

1. Optimize for CPL, not CPA. Cheap leads from VK Ads with a conversion of 1.5% are worse than expensive leads from Yandex Direct (search) with a conversion of 6%. Always look at the CPA, not the CPL.

2. Do not warm up between registration and webinar. Between registration and webinar – 3-7 days. During this time, the person forgets why he registered. An email chain or TG bot with warm-up increases the show rate by 10-20%.

3. No retargeting to non-purchasers. 92-97% of webinar participants do not buy immediately. Without retargeting, after 24-48 hours with an offer, this is lost money.

4. Don't test headers on landing page. In EdTech CR, landing is one of the main levers for reducing CPL. The difference between “Programming Course” and “Become a Python Developer in 8 Months” is 30-50% in terms of conversion. About CRO and conversion checklist - in a separate article.

8. Summary

EdTech marketing in the Russian Federation 2026 is a long funnel with 6-7 steps, where each step needs to be tracked separately. The main problem is optimization for leads instead of payments. After connecting offline conversions and switching Yandex Direct’s auto strategy to real payments, CPA drops by 20-40% without increasing the budget.
