Most competitor analyzes are 30 slides about “who they are and what they do” instead of “how they spend money and where their holes are.” After such tests, it is not clear what exactly to do on Monday. I do the analysis in 3 hours and get three insights from it for immediate use.
The methodology I use was developed from audits of 40+ advertising offices over eight years. When you see a competitor spending three times more on one channel, it’s either because he earns more or he doesn’t count. In the first case, you need to understand why. In the second - to occupy a niche until he comes to his senses.
Competitor analysis is not research. This is reconnaissance before the battle. You don't need portraits, you need weak points.
1. Who to analyze: the right choice of competitors
Direct competitors are companies that sell the same thing to the same audience in the same price segment. These are 5-7 key players. We analyze them in detail.
Indirect competitors are alternative solutions to your problem. For a fitness club, this could be a home workout app or a nearby pool. We analyze them superficially - only to understand “why the client leaves.”
Mistake: including federal brands in the analysis if you are a regional business. They play a different game with different budgets. Focus on those with whom you really compete for the same client.
2. Advertising analysis: where to watch
VKontakte - advertising library vk.com/adlib. Shows all competitor ads: formats, texts, visuals, display period. Based on which ads your competitor runs for the longest time, you can understand what is working.
Yandex - enter competitor brand queries and general niche queries. See if they are on the search, what offers they use, which landing ones. YAN ads can be seen through the monitoring system.
TG Ads - through telemetr.me and other Telegram monitoring tools you can see in which channels a competitor buys advertising. Based on the volume of posts, estimate the budget.
3. SEO analysis: SimilarWeb and Semrush
SimilarWeb - even the free version shows: the total traffic of the competitor’s website, top sources (organic/direct/paid/social), top entry pages. This allows you to understand what works for your competitor - organic or paid traffic. And in which channel he invests more.
Semrush (paid, but there is a free trial) - gives keywords for which a competitor receives traffic, positions, volume. Allows you to find “holes” in your semantics - queries for which a competitor is in the top, but you are not.

5. Live entry: the most underrated method
Visit a competitor's website as a customer. Leave a request. Wait for the call. Record: how quickly they called back, what they said, what the script was, how convincingly they answered the questions. This will provide more insights than any SimilarWeb.
I do this for every new project. Once I called 5 competing companies of the client - two did not call back at all. One called back after 3 days. Two responded immediately, but without a proper script. This was the main point of growth: if a client picks up the phone for 10 minutes and speaks to the point, he already beats 3 out of 5 competitors.
6. From insights to actions: the final step
The result of a competitor analysis is not a report. These are three specific actions for the next 2 weeks. Not “improve the offer”, but “add a 30-day guarantee on landing, like competitor A.” Not “develop SMM”, but “launch a section with cases in TG, because it gets 3 times more engagement from competitor B.”
Analysis without action is just interesting reading. Three specific actions with a deadline are the result.
